All Roles
Leroy Herman [10-13]
A tough, mischievous Herdman who is used to getting what he wants through intimidation, particularly when it comes to Charlie Bradley. Requires a confident young actor with strong comic instincts who can gradually reveal the curiosity and unexpected attachment beneath Leroy’s bullying relationship with Charlie.
Maxine [14-17]
A bright, dependable church girl who serves as the narrator of the Christmas pageant, Maxine knows how the annual tradition is supposed to go and tries to keep the story moving despite the Herdmans’ unpredictable interpretation of it. Requires a poised young actor with clear delivery, strong comic timing, and the ability to react naturally as the familiar pageant increasingly goes off-script.
Mrs. Armstrong [40s-60s]
The formidable woman who normally runs the Christmas pageant, Mrs. Armstrong is highly organized, opinionated, and very certain about how things should be done even when she is unable to direct it herself. A strong comedic supporting role requiring an actor with confident delivery, commanding presence, and the ability to make Mrs. Armstrong overbearing without turning her into a caricature.
Reverend Hopkins [40s-60s]
The warm, well-meaning minister of the church and Elmer’s father, Reverend Hopkins finds himself watching his traditional Christmas pageant become something far less predictable once the Herdmans arrive. Requires an actor with warmth, grounded comic timing, and a reassuring presence who can serve as one of the steady adults amid the growing chaos.
Hobie [10-14]
A good-natured church boy who is accustomed to the familiar routine of the annual Christmas pageant and finds himself caught up in the chaos when the Herdmans take over. Requires a natural young actor with good comic timing and strong reactions who can help ground the ensemble and make the church kids feel like a real group of friends.
Children Ensemble [various ages]
Ollie Herdman [9-12]
One of the younger Herdman boys, Ollie is energetic, unruly, and always ready to join his siblings in whatever chaos they create. Requires a lively young actor with strong comic instincts who can make Ollie feel like a distinct member of the Herdman family rather than simply part of the group.
Elmer Hopkins [14-17]
The minister’s son and a longtime participant in the Christmas pageant, Elmer is accustomed to playing Joseph until Ralph Herdman unexpectedly takes over the role. A dependable, somewhat put-upon church kid.
Gladys Herdman [9-12]
The youngest Herdman, Gladys is small but mighty. She fearless, loud, fiercely enthusiastic, and completely capable of holding her own among her older siblings. As the Angel of the Lord, she brings enormous energy and conviction to the pageant; requires a bold young actor with strong comic timing, confidence, and a commanding stage presence.
Church Women [various ages]
Grace Bradley (Mother) [30s-50s]
A capable, warm, and increasingly determined mother who reluctantly takes charge of the Christmas pageant and finds herself defending the Herdmans when everyone else wants them gone.
Imogene Herdman [14-17]
The tough, commanding eldest daughter of the Herdmans, she enters the pageant ready to take control but becomes unexpectedly affected by the story of Mary and the vulnerable child at its center. A major dramatic and comedic role requiring a confident young actor who can balance Imogene’s intimidating toughness and sharp humor with the gradually emerging vulnerability that gives the final pageant its emotional heart.
Charlie Bradley [10-13]
Beth/Ben’s younger brother, Charlie is outspoken, funny, and thoroughly fed up with the Herdmans, especially Leroy, who regularly targets him. His fear and resentment gradually give way to a surprising familiarity with Leroy, requiring a young actor with strong comic instincts and the ability to play a subtle emotional shift without losing Charlie’s personality.
Bob Bradley (Father) [30s-50s]
Grace’s supportive, good-humored husband who provides a grounded counterbalance to the growing chaos of the Christmas pageant.
Ralph Bradley [14-17]
One of the older Herdman siblings, Ralph is bold, mischievous, and enjoys provoking the more proper children, especially Alice, whose reactions seem to particularly amuse him. Requires a confident young actor with strong comic timing and chemistry who can gradually reveal that Ralph’s teasing and provocation may be developing into genuine interest and connection.
Beth/Ben Bradley (Narrator can be female or male) [10-13]
The narrator and audience’s guide through the story, Beth/Ben is intelligent, observant, funny, and initially certain that the Herdmans are every bit as terrible as their reputation suggests. This is a large, demanding role requiring an exceptionally strong young actor with excellent storytelling ability, comic timing, stage presence, and the emotional depth to carry Beth/Ben’s journey from judgment toward understanding.
Alice Wendleken [14-17]
Proper, confident, and accustomed to being at the center of the Christmas pageant, Alice is horrified when the Herdmans invade her carefully ordered world though her private fascination with Ralph complicates her certainty that all Herdmans are terrible. Requires a strong comedic actor who can balance Alice’s bossiness and self-importance with vulnerability, sharp reactions, and the gradual realization that people may not fit neatly into the categories she has created.
Claude Herdman [9-12]
A tough, combative Herdman boy with a scrappy streak and a talent for finding trouble, often alongside his younger brother Ollie. Requires an energetic young actor with strong comic instincts who can give Claude a distinct personality within the Herdman family.
